Do you recognise any of these symptoms?

  • Your store isn't as profitable as expected

You sell, but the numbers don't add up: badly costed margins, runaway fixed costs and flat sales.

  • Problems with your staff

Constant turnover, impossible shifts, inconsistent service or a demotivated team.

  • You don't make it to month end

Cash goes on rent, suppliers and dead stock. You need to renegotiate contracts and recover liquidity.

  • You're stuck and don't know what to do

Deciding alone, with no data and nobody with real counter experience to challenge your thinking.

Real cases by sector

Real situations that reach Retail Lemon every week. You may well recognise yours in one of these cards.

    Fashion & footwear

“I'm sitting on far too much stock: I over-bought and now the stockroom is full and there's no cash.”

  • Retail Lemon · florist reviewing the lease contract for her shop
    Florist

  • Retail Lemon · restaurant owner checking receipts after service
    Restaurant

“I work more hours than ever and still don't reach month end. I don't know which dish makes money.”

  • Retail Lemon · neighbourhood bar owner thinking behind the counter
    Bar & café

“I'm stuck: fewer people come in, I raise prices in fear and I don't know where to start.”

  • Retail Lemon · local supermarket owner checking prices and shelves
    Grocery & supermarket

“I compete with the big chains, I have shrinkage and I don't know which lines are costing me money.”

Typical problems, sector by sector

Every type of business gets stuck for different reasons. These are the blockers we see most and where we start fixing them.

  • Problems in my shop

Sales but no profit: real margin per product family, dead stock, badly calculated markdowns and disproportionate rent.

  • Problems in my restaurant

Outdated food costing, loss-making dishes, waste, overstaffing in quiet hours and prices that were never updated.

  • Problems in my bar or café

Low average ticket, dead hours, till discrepancies and drinks suppliers on worse terms than your competitors.

  • Problems in my bakery

Production out of step with demand, high daily waste, oven energy cost and prices that do not cover the recipe cost.

  • Problems in my hair or beauty salon

Gaps in the diary, commissions eating the margin, mispriced services and clients who do not come back.

  • Problems in my pharmacy

Too much capital tied up in assortment, low prescription margins and little free-sale or cross-selling at the counter.

  • Problems in my florist or gourmet shop

Extreme seasonality, perishable stock, waste and loss-making months that eat the good season.

  • Problems in my gym

Uncontrolled joins and churn, memberships priced below cost, saturated peak hours and an oversized team.

  • Problems in my convenience store

Stock-outs on what sells, excess on what does not, fresh-produce waste and price pressure from the big chains.

Common questions about the diagnosis

My shop sells but makes no money — where do you start?

With the real numbers: margin per product family, staff cost per time slot, rent over sales and tied-up stock. That produces the list of decisions that move the needle this month.

Do you also work with restaurants, bars and cafés?

Yes. In hospitality we review food costing, menu, waste, shifts and suppliers; the diagnosis and roadmap method is the same as in retail.

Can you help me renegotiate the lease or supplier contracts?

We build the case with data (sales, occupancy, local comparables) and support you through rent, supplier and staff contract negotiations.

How long before I see results?

The first price, menu or stock corrections usually show within weeks. The full turnaround is executed across the 12 months of support.

What does it cost and what is included?

The Restructuring Plan is a single upfront payment of €4,200 and includes 6h of operational diagnosis and audit, 24h of recovery mentoring across 12 months, 12 months of Panel PRO, the supplier network and operational support.
